Streamlining the merger of two logistics companies
We synchronized operational processes of two logistics branches. We achieved full system compliance 11 weeks from the takeover date.
The merger of two medium-sized transport companies from the Lublin region stalled due to the incompatibility of warehouse systems. Senat Biznesu took operational control over merging the procedures in November 2024.
The challenge
The client struggled with information silos. Two branches worked on different reporting standards, which resulted in an average 14-hour delay in passing transport documentation to the accounting department. The costs of incorrect invoices increased in the third quarter of 2024 by 12%.
Employees of both companies complained about the necessity of manually re-entering data from WMS systems into Excel sheets. The lack of a common contractor database also caused route duplication for 23% of trucks, which directly hit the operational margin of the entire enterprise.
Our approach
Our team first conducted a data flow audit that took exactly 6 business days. We opted out of implementing expensive, proprietary software in favor of integrating existing solutions using simple API interfaces.
We focused on hard data. I personally supervised the implementation of new order verification procedures to eliminate errors at the source. No beating around the bush, we made it clear: employees had to undergo two-day training on the new file exchange format.
The solution
We implemented a unified traffic management dashboard that merged data from both branches in real-time. We introduced an automatic transport number verification module, which eliminated errors during invoicing. The rules are as clear as our strategy: if data does not fit the system, we block the order until it is corrected.
We also synchronized driver work schedules into one shared calendar. Thanks to this, we avoided schedule overlaps, which previously happened an average of 9 times a month.
Results
Senat Biznesu's actions led to full process stabilization 11 weeks after starting collaboration. Logistics operations became predictable, and cash flow accelerated thanks to faster order verification.
